A YouTube channel from scratch: from strategy to the first leads
Once, at the start
Channel strategy
We work out why you need the channel and who your viewer is: the question they arrive with and how warm they already are to the subject. We analyse the competitors, the channels you want to appear beside in recommendations: what works for them, where they sag and how you will differ. The strategy is built once at the start, and after that it sets the topics of every episode and keeps the channel in one line.
Every month
Monthly topic plan
We pull the topics out of YouTube itself: search queries, trends in the niche, discussions under similar channels and questions from your clients. We lay them out in a 70/20/10 split and link the episodes into series so the viewer moves from one video to the next. The plan is rebuilt every month against fresh statistics.
Before filming
Scripts and packaging
The title and the thumbnail come before the script. The script decides most of the result, so we write it for retention: the answer to the question in the title comes in the first 30 seconds, and the detail follows. We work with 7 script frameworks for different formats, from a Short to a podcast.
3 shoots a month
Filming at our studio
Before recording the producer takes you through a readiness protocol: one emotion per episode, a voice warm-up, the eyes in the centre of the lens. We shoot with a teleprompter and keep the pace on an emotional swing so the viewer stays to the end. We watch the material before the shift is over and reshoot weak takes on the spot, while you are still on camera.
After filming
Editing, publishing, analytics
Editors assemble the episodes and the Shorts, and a person always checks the final. After publishing we read the analytics for long videos and Shorts separately: impressions, CTR, retention, subscriptions, engagement. The conclusions go back into the topic plan and into the thumbnails of the next episodes.

Filming happens at our studio in Dubai Media City
We work from our own studio: three rooms and more than 15 ready sets of light, sound and decor. For your channel we build a personal set that works on recognition: the viewer knows you by the picture before the first word. Light, sound, cameras and the teleprompter are set before you arrive, you come in and sit down in frame, and we take the rest. Our own place keeps the quality steady from episode to episode, with no renting and no moving around.

PAIR
A cigar club channel in Dubai, launched from scratch
PAIR came to YouTube for the first time, with Alexey Kudishkin hosting. The task was to build a channel that brings in a new audience by itself and walks the viewer to the door of the club.
Details
The starting point
There was no channel to speak of. No content, no topic plan, no idea which subjects hold a viewer. The niche in Russian is nearly empty: there are no cigar channels of this level running as a series.
What we did in 46 days, 30 July to 13 September
We packaged the channel and built the content around two formats, long episodes and short ones. We released 45 videos: 10 long and 35 short. Every week we matched the statistics against the content, looked at the minute where the viewer leaves and rebuilt the scripts. The useful part moves to the opening, the theory leaves the middle.
The result for the period
89,378 views and 928 hours of watch time.
59,852 people saw the channel.
Plus 138 subscribers after unsubscribes, 147 on the channel by 13 September.
99.6 % positive ratings, 236 likes per dislike.
An average thumbnail CTR of 6.29 % and an average completion of 74 % on the short videos.
YouTube moved the channel out of random scrolling and into recommendations and search: 65 % of all impressions came in the last 12 days, and the first 13 days of September brought twice the impressions of the whole of August.
The main conclusion
Reach comes from the short videos and subscribers from the long ones: someone who finishes a long episode subscribes 17 times more often. So the short videos now do one job, they bring people in, and the long format holds them and turns them into subscribers.
We have run the channel since March 2026: strategy, filming at the ARCAST studio, editing and publishing. In 2026 more than 20 clients came to us for production, and the channel is one of the sources of those enquiries.

Call and estimate
On the call we go through your channel goal and the estimate from the builder.
Strategy session
Building and defending a strategy for your channel in line with your business goals.
Scripts and packaging
Topics become scripts, and each episode gets a thumbnail and title first. You approve the scripts before the shoot day.
Shoot days
At the ARCAST studio, 3 shoot days a month, the first after the strategy session. Each day gives 2 episodes plus Shorts.
Editing and approval
Editors cut the episodes and Shorts. You check the edit, cover and title, approve the episode, and it goes live.
Analytics review and plan
Once a month we go through the report. We read the retention graph against the script timecodes, and that feeds topics.
Yes. We factor it into the price and into your strategy and content plan.
I have never been on camera. Will that work?
There will be a teleprompter and an assistant on set to help you get every take right. All you need to do is follow the script we agreed on in advance. Before filming we read through the scripts together and work on your delivery.
What happens if the videos do not get views?
Be ready for YouTube to take time to pick up. On our side we do everything to maximise organic reach: we run A/B tests on thumbnails and titles and write titles to a proven formula.
Who will I be working with?
Once we start, your producer runs the channel, and clients who work in English get an English-speaking producer. Scripts, filming and reports all go through one Telegram chat.
Why both long videos and Shorts every month?
Each format has its own job. Shorts bring in new viewers and keep the channel in the recommendations feed. Long videos build trust: a story, a case and a breakdown fit inside one, and viewers subscribe far more often after them. Together they work as a funnel: Shorts lead people to the long episodes.
Take a personal studio tour and meet the founder before you sign
After the call we invite you to our Dubai studio. We will show you the set and walk you through your first studio day.
